Must, Should, Could, Won't: The Evening Priority Matrix

A to-do list tells you everything you could do. A priority matrix tells you what you will do. Sorting tomorrow's tasks into four simple columns each evening is one of the fastest ways to start the day with clarity.

Where it comes from

The four categories come from the MoSCoW method (Must have, Should have, Could have, Won't have), created by Dai Clegg for prioritizing project requirements. Applied to a single day, it becomes a quick, honest way to decide what tomorrow is for.

The four columns

  • Must — non-negotiable for tomorrow. Keep it to three items at most: if everything is a must, nothing is.
  • Should — important and moves your goals forward, but can shift if the day demands it.
  • Could — nice to have; no real harm if it waits.
  • Won't — a conscious decision not to do it tomorrow.

Why "Won't" is the most powerful column

Most lists only grow. The Won't column lets you look at a task, decide it is not for tomorrow, and let it go on purpose. That is different from forgetting it: you made a choice, so there is no guilt at the end of the day. Tasks that sit in Won't for weeks often turn out not to be needed at all.

The five-minute evening routine

  1. Check off what you finished today.
  2. Open your backlog — every task that doesn't have a day yet.
  3. Drag up to three tasks into Must.
  4. Fill Should and Could with what is realistic for the time you actually have.
  5. Move anything you are tempted to "maybe" into Won't.
Look at your weekly goal before you sort. A Must that doesn't connect to any goal is worth questioning.

In the morning

Because tomorrow was decided last night, the morning is simple: pick the goal of the day, confirm your top priorities from the Must column and block focus time for them. Start with the hardest Must while your energy is highest.
